The Challenge

A cigarette paper manufacturer faced recurring black spot defects on rolls despite using brand-new German machinery. The production team blamed the machine or rollers, but the owner was confident the issue wasn’t mechanical—he had personally tested the equipment during installation. Each defect led to full batch rejection, causing financial loss and halting production.

The Solution

Our team conducted extended on-site analysis. Through test
runs and root cause experiments, we ruled out mechanical
issues and focused on raw materials. We discovered that the
defects were random — indicating no mechanical pattern — and
traced the issue to water quality used in the slurry.

The Outcome

We ran production using bottled water instead of regular tap
water, resulting in a defect-free output. Water analysis revealed
chemical impurities in tap water. We proposed two solutions:

  • Switch to a clean water source.
  • Install a water treatment plant.
